As you know there was a large gap between the Team Co-ordinators and the Leadership group. This was not unexpected due to the way in which the site was developed.
In my opinion one of the largest and most challenging concepts for them to achieve was around the relationships they needed to develop with the business Leadership group. I believe that front line leaders are not only a conduit between the shop floor and the Leadership group but they also act as a proxy for the leadership group and therefore become an extension of the Leadership Team. They need to have the ability to carry the message to the workforce with commitment and clarity of purpose. The message should be seen as something they believe is the best decision for the circumstance no matter how unpalatable that decision is. On the other hand they need to bring to the leadership team the shop floor message: unbiased, without emotion and with accuracy, this does not mean without compassion and conviction.
To do this they require a deep understanding of the Leadership Teams goals and the ability to communicate at the same level as the Leadership Team, this is a difficult and frustrating learning curve for a new team coordinator. Many new front line leaders have worked in an "us and them" culture for many years, not able to make changes in their workplace. So as a new Front Line Leader they have a want and need to make an impact by being a champion for the shop floor when they are first promoted. This is difficult for the Leadership Team to deal with, getting the best out of the Team Coordinators is an integral component to effective management of the site.
The Team Coordinators participated in the 2 Day Coaching Clinic, followed by one on one coaching. There were markedly large shifts within the individuals:
In general the changes I noticed were:
- Improved ability to see both sides thus gaining a greater understanding of business concepts. I saw this often during Operations meetings. When we wanted to change the training matrix which is linked to salary we were able to actually explain and get through to the Team Coordinators why the matrix required changing. We tried making these changes eighteen months ago and always came up with road blocks and lacked support from the Team Coordinators.
- More ownership. The Team Coordinators started to take charge of their crews and started to make decisions based on this new found business understanding that they were able to obtain through effective communication.
- More constructive communications. Information flow was more targeted around the core values and goals of the business rather than emotional evaluations of daily operational issues. More effortlessly able to discuss issues and arrive at solutions which the Team Coordinators could put into action themselves which gave them the power to make change and resolve the daily issues they were facing.
In general the Team Coordinators have been able to transition to the level of Supervisor. I attribute this to many things of which one large part has been the Team based coaching and the follow up one on one coaching which they have received.
